Disk drive failure (?) Xbox 360 phat

In a nutshell, my Xbox will not read discs. It would say “unrecognized disc” no matter what I put in it. Tried cleaning the lens, and adjusting the potentiometer. Didn’t work. Bought a new laser. Didn’t work. Adjusted the potentiometer again. Still didn’t work. Also now, after putting a new laser in, it says “open tray” and doesn’t even attempt to read it. I feel like I’ve gone backwards.

Any tips would be great here.

Options

Buy another laser and do NOT adjust the pots. The pots are adjusted by the laser factory and do not require readjustment.

If it still does not work, buy a whole drive and transplant the original drive controller board.

I forgot to mention that I tried the laser the way it came from the factory before messing with it.
