Disk tray only opens when the internal casing case has been removed

I have an old Xbox 360 Black with a top mounted 120GB HDD. For a while now, the tray hasn't opened. I used to be able to get by with just leaving a disk in or manually ejecting it, but this problem is different. The only way i've gotten the tray to open is by taking apart the console, removing the shell from the Disk Drive, and then re-mounting it inside the console. I already cleaned the gears and the belt, and I'm now at a loss for what to do.

Any help would be greatly appreciated.

Sounds like the worm motor is going out. If you purchase a drive deck from amazon or somewhere cheap, you can use that drive deck but swap the drive boards. You need to swap the drive boards due to a DVD key mismatch. Also requires a soldering iron to unsolder and resolder 6 wires that connect the drive deck to the drive board. Need to make sure that the deck you order matches your drive type. This can be found on the big sticker on top of your disc drive.
