Blue ray drive spins, doesn't read

Hello there, trying to resurrect a recently inherently semi-functional ps3.

It has a history of disks being stuck in it, I received it after a botched repair. Immediately I saw damage on an IC and solder joint on the power board, so first thing I replaced the bad board.

After that I fixed the disk insertion mechanism and reset the loader alignment...I thought I was all good:

it finally started accepting and ejecting properly. it also spins. i did the 'clear disk' check, the laser colors look good. i cleaned the laser with alcohol.

still no reading disks.

I have in haste already ordered a new laser, hoping this is the culprit.

Is there anything else I should be aware of?

I would hate to install the new laser, and that not be my issue.

probably didnt need the new laser.

i was unaware that blue ray drives are locked to their ps3 by firmware stored inside the BGA NAND chip located on the blue ray logic board.

i am going to attempt to swap that chip over to my new functioning board, with the help of some professionals and better equipment. my heat gun couldn't get the solder to flow hot enough to de-install the chip.

i saw one forum also swapping a smaller 8-pin ic, that im not sure is necessary.

by

alternately, some sony firmwares are capable of using recovery tools to flash the drive in some way and re-marry it. i would have to downgrade firmwares, requiring a nand programmer etc.
